Why Cafe Coffee Day stopped franchising — and what's still live for individual investors

Cafe Coffee Day was founded in 1996 by V.G. Siddhartha and grew into India's largest organised cafe chain, peaking at 1,752 cafes in FY19 — the dominant 'third place' coffee brand for an entire generation of Indian consumers. In 2019, Siddhartha's death exposed a hidden ₹7,200 crore debt mountain, triggering a multi-year contraction, asset sales, and restructuring under his widow Malavika Hegde (appointed CEO Dec 2020).

The strategy under Hegde was explicit: shutter loss-making cafes, sell non-core assets (Blackstone acquired the Global Village Tech Park for ₹2,700 crore), and pivot growth to low-overhead vending machines. The cafe count shrank steadily: 572 (FY21) → 495 (FY22) → 469 (FY23) → 450 (FY24) → 435 (FY25). Meanwhile, operational vending machines grew from ~38,810 in FY22 to over 54,100 by FY25 — redefining where the brand actually makes money. The rationalisation paid off: debt fell to ~₹465 crore by FY23, and Coffee Day Global swung to a ₹210 crore profit in FY26.

Per public sources updated August 2025, CCD no longer accepts new individual franchise applications. The active program was wound down in favour of company-operated outlets, strategic partnerships, and select licensing arrangements. A franchise broker, listicle, or aggregator quoting ₹40 lakh-₹1 crore CCD franchise costs in 2026 is almost certainly working from outdated 2017-2019 information — or selling a path that no longer exists.
